Replacing Roof and Siding Together: The Economics, the Flashing, and When It's Worth Pairing

Pairing a re-roof with a re-side saves more than one mobilisation. It also puts the roof-to-wall flashing under one crew's control, which is where these two trades most often fail each other.

If a roof and a wall are both near the end of their lives, doing them as one project is usually cheaper and almost always better built than doing them two years apart. The savings are real but modest — shared access, one mobilisation, one weather window. The construction argument is the stronger one, and it is about a single detail: the place where the roof edge meets the wall. Start with the reason that isn't money

Where a lower roof meets a sidewall, water concentrates and runs along the junction. The details that manage it — step flashing woven into each course, and a **kick-out flashing** at the bottom that throws water clear of the cladding and into the gutter — have to be integrated with both the roofing above and the wall's water-resistive barrier behind. When they are done together, the flashing is built as one detail by people who are both on site. California Residential Code §R703 requires flashing at these junctions integrated with the barrier to drain — the code is not agnostic about it, and neither is the wall.

What pairing actually saves

Be sceptical of anyone quoting a big percentage. The genuine savings are specific and finite. **Access**: scaffolding, lifts and staging get set once instead of twice, which on a two-storey or a hillside lot is a meaningful line rather than a rounding error. **Mobilisation**: one set-up, one site protection, one clean-up, one dumpster mobilisation. **Disposal**: shared haul-off, though tonnage is tonnage. **Coordination**: one project manager and one schedule instead of two, which costs you less of your own time as well as less money. **Weather window**: one dry-season slot rather than two, which matters more than it sounds in Northern California where the working season is real. What pairing does **not** save is material, labour on the surfaces themselves, or permit fees on two different scopes. The sequence, and why it is not negotiable

The exterior is a water-management system and every layer sheds onto the one below it. That fixes the order. **Roof first.** Everything below it — the wall's weather barrier, window head flashing, the top course of siding — is designed to receive water shed by the roof and its flashing, so those details need the finished roof edge, drip edge and step flashing to tie into. When the two projects genuinely shouldn't be paired

Pairing is not automatically right, and we will say so on a walkthrough. If the roof has **ten good years left**, pairing means throwing away a decade of remaining service life to save a fraction of one mobilisation — that is a bad trade, and the correct answer is to do the siding, build the wall-side of the junction properly, and leave the roof alone. If the **budget only stretches to one**, do the one that is failing; a roof leak damages everything below it, so a compromised roof usually wins, but a wall with active water intrusion behind failing cladding can be the more urgent problem and only a look will tell. If the two have **very different remaining lives**, forcing them together just moves the mismatch. One contractor or two?

There is no single right answer, but the failure modes differ. **One contractor for both** gives you a single point of accountability at the junction, which is the whole reason to pair — nobody can say the other trade caused it. It requires that they genuinely do both competently, and 'we sub out the roof' is a legitimate model as long as the coordination and the warranty are clear about who owns the flashing. **Two contractors** can work well if they overlap on site deliberately and someone has written down who installs the step and kick-out flashing and who inspects it. It fails when the roofer finishes on Friday and the siding crew starts three weeks later, because by then the junction is somebody's else's completed work.
